Reshaping generic IT at HTM

Eraneos first started working with HTM in 2021, supporting them with developing an IT sourcing strategy and redesign of the IT department. The key goal was to redesign IT from a cost center to a transformation partner, enabling value creation throughout HTM.

The Eraneos team helped determine which services were critical to the business and which activities could be divested, to free up time for value creation. This structured approach clarified which services were crucial to the business and which could be effectively outsourced, promoting a more strategic allocation of IT resources.

Building on this success, Eraneos continued to assist HTM in redesigning its IT organization and establishing a CIO office.

Moving towards demand-driven solutions

HTM was now ready to advance their transformation journey by updating their platform strategy amidst a shift toward demand-based solutions. The challenge was to determine which IT platforms would best support business needs.

The Eraneos team focused on identifying business needs first rather than immediately choosing IT platforms. The aim was to build a strong collaboration between business and IT. Through a series of workshops using personas, we were able to pragmatically bring the issues and business needs to the surface. This approach is an effective way to communicate with technical, hands-on employees such as mechanics. It allowed us to map customer journeys and value streams and present solution approaches to management, all supported by the work floor.

Additionally, involving Data & AI experts from Eraneos revealed specific opportunities for data and AI developments for HTM. This paved the way for the Data Driven Program, capitalizing on the input domain experts of HTM gave in the workshops.

Anchoring data-driven work & data analytics in the business

HTM’s move to a data-driven approach included the launch of a data program. Eraneos, already familiar with HTM’s internal dynamics, advised them on how to approach this initiative effectively and realize the full potential of data analytics for their business.

One of the biggest challenges companies face when starting a data project like this is that people in the organization tend to drop out very quickly if the project gets too big and does not show immediate results. So instead of launching a big data program, our team suggested taking a proven approach: focus on value creation.

This approach allowed Eraneos experts to work closely with the business to identify data opportunities within different departments and quickly deliver quick wins. The quick wins showed the organization the value of data & AI, which made the organization willing to change. We not only built the solutions, but also advised on data governance, data management, data quality, data architecture, and trained new data teams in each department of the organization. All of this helped create the right data-driven mindset and capabilities within HTM to become a fully data-driven organization, ready for the future.
