The Challenge
The ticket vending machines and driver sales devices in the Ostwind fare association are important distribution channels for tickets. Following a takeover of BUS Ostschweiz AG from PostBus, the backend system also had to be migrated. As the hosting of the backend system was terminated by the previous operator, a swift transition was necessary. Bus Ostschweiz brought in the experts from Eraneos to support the migration and ensure smooth operation during the setup and transition of the new backend system.
The approach
To achieve a smooth migration of the backend systems, Eraneos started by creating a collaboration model for all the stakeholders and companies involved.
A process model for an efficient migration was then designed. The factors and risks influencing the project (people, technology, processes) were analyzed and accounted for in the process model. In this way, the prerequisites for a migration of the backend system were created without causing disruptions to daily operations.
In addition, Eraneos supported the customer in proposing and implementing contractual adjustments as well as in reviewing existing contracts with suppliers and transport companies.
On a technical level, Eraneos recorded and developed the requirements and specification for the new business system.
