Designing and Implementing an Agile Operating Model and Organizational Structure

To deliver on its most critical objectives: customer-centricity, speed, and increased focus on nurturing and developing employees

The Challenge

Eraneos was asked by a Global Business IT function help it plan, define and implement a new operating model. There was no clarity on what organizational structure would be best suited to support the target operating model but what we did know was there were certain parameters set early on in the project, such as a split between functional and people-focused responsibilities. Overall, the processes, future roles, and responsibilities of the processes at this global business IT function, at all levels, were unclear. So we came up with a plan to help.

The new structure is flexible and scalable to support the ongoing growth journey of the entire organization. 

The approach

To get started on this project, we facilitated a series of design workshops with the company’s CIO and the senior IT leadership team. Alongside this, we researched proven agile organizational structures as a blueprint for customization. Next, we created an iterative process for designing and adapting the organizational structure. The new structure included end-to-end cross-functional delivery teams supporting specific business domains or IT services. We also developed a new leadership structure that included “people and area leads” who focus on managing and developing a particular area of expertise.
 
In doing the above, we supported the mapping of approximately 400 BIT employees to the new structure, defined and described all roles and responsibilities, and helped determine the objectives and key results (OKRs) for the leadership team.

The result

The new operating model and organizational structure we worked on enable the Business IT function to deliver on its most critical objectives: customer-centricity, speed, and increased focus on nurturing and developing employees.
